In my experience working with Varicon customers, many of the most successful businesses were started by founders who had experience working for another business, whether as an operator, supervisor or project manager.

This transition requires the acquisition of some new skills, but it is absolutely doable with the right mindset.

Is owning a business for you?

Starting your own business is not for everyone.  The reality is that for the majority of people, working as an employee is a much better option.  As an owner, the buck stops with you.  You don’t switch off at the end of the day, and you take on a lot of personal risk that an employee doesn’t need to deal with.  You can’t depend on a regular income every week, and often you need to make major sacrifices for the long-term good of your business.  If this sounds like too high a price to pay, you should seriously consider whether starting a civil construction business is right for you.

On the other hand, there are upsides to starting your own business.  You can work on your terms, and (if you run your business well) you can enjoy significant upside.  It can be very rewarding to build something from scratch, provide opportunities to people and reach your own potential.

Have a plan

One truth of getting into business is that either you will decide what direction you want to go in, or others will decide for you.  There’s no “right” choice here, it depends on what you want out of your business and life.  Some things to consider:

  • What are your ambitions?  Do you want to stay small so you can just focus on serving a small number of customers and stay on the tools, or do you want to create a big business and aim to be a leader in your area?
  • What are your personal circumstances?  Do you have significant personal obligations that affect your ability to take on risk (eg, mortgage, family commitments etc).
  • What is your risk tolerance?  Are you willing to accept a higher level of risk to grow larger and faster, or do you prefer to stay smaller and grow slower with less risk?
  • What sort of  jobs do you want to do?  Is there a specific type of civil projects that you enjoy / are uniquely qualified to focus on?

Make sure you’re covered

Don’t forget the basics when getting started.

  • Make sure you have covered all of your legal and customer requirements before starting
  • Ensure you are properly insured (including public and professional liability, work cover, plant and equipment etc
  • Ensure you have all of the required certificates and inductions

Start small

Especially if you’re ambitious, it is tempting to go “all in”.  You can significantly reduce your  exposure by starting small.  The reality is that you are going to learn a lot early on, and you will probably make some changes to your business model.  Here are some practical steps you can take:

  • To start with, go after smaller jobs, or subcontracts to larger civil contractors.  If these jobs don’t go exactly as planned at least the downside will be limited.
  • Rather than purchasing equipment upfront, consider hiring equipment.  You are unlikely to have a steady pipeline of work at the start, and with hire equipment you can return it when you don’t need it anymore.
  • Engage subcontract labourers who work on ABNs to start with.  While you will end up paying a bit more per hour, you don’t have the obligations that come with bringing on employees.
  • Go after day works / time + disbursements works in preference to fixed price contracts.  While margins might be lower, your risk exposure is also much less.

Leverage your unique skills

If you are uniquely skilled in a niche area, this can be a great place to start!  Very big businesses operate on volume, but at the start you only need enough to keep you going.  You will find it much easier to get your foot in the door if you are focusing on an area where you excel.  It may feel counterintuitive, but by focusing on a smaller subsegment of the market you can acquire a lot more work!

Get your finances in order early on

Poor financial discipline sends many civil construction businesses to the wall.  You simply cannot wing it when it comes to financial management.  Fortunately it doesn’t need to be complicated.  If you don’t have these skills, talk to your accountant / financial advisor – this is a capability that you can outsource early on in your journey.

Not only do you need to ensure you’re making a profit, you also need to make sure that you are managing your cash flow.  If your revenue is coming in too slow, you may find that you exceed your cash in bank to cover your ongoing financial commitments.

Have a (simple) sales and marketing plan

You won’t get any work if nobody knows about you.  This is one area that many new civil construction businesses fall down.  Fortunately it doesn’t need to be complicated.

This will be largely guided by how you want to run your business.  Some things to consider:

  • Make sure that you have all of your prequalifications sorted for any organisation that you want to work for (eg, head contractors, local and state government, utilities, property developers, etc).  Check their website or reach out directly to get this information.
  • If you want to respond to tenders, ensure that you are signed up to get these tenders (eg, state/territory e-tendering platforms, TenderLink, EstimateOne, VendorPanel, etc).
  • Build relationships! Especially with smaller property developers and head contractors it pays to get to know them.  It can be very helpful to just drop by regularly or give them a call.
  • If you want to get more advanced, consider engaging a marketing agency, implementing a sales management software and hiring a sales person (these are probably not necessary at the start)
  • Think about how else you can make yourself known – you can get creative with this!

Get a mentor

You don’t need to go it alone!  A mentor can help you along the journey, identifying gaps that need to be addressed and acting as a sounding board for important decisions.  A mentor could either be a business consultant, or the owner of a successful civil construction business who is willing to help you getting started.  Often successful business owners are happy to help new starters, as they received help from others in their journey – you just need to ask!

Get the right systems in place

If you don’t have the right systems in place early on, you will quickly see cracks emerge in your business.  Like many things, you don’t need to complicate this.

To start with, we recommend you have the following systems in place:

  • Document storage and email (eg, Microsoft 365 or Google Workspace)
  • Accounting software (the most popular for small civil contractors are Xero and MYOB Accountright)

The reason that Varicon exists in the first place is due to my personal challenges with inefficiencies in managing civil construction operations.  Like many owners and managers of civil contracting businesses, I was often left chasing my own tail:

  • I didn’t have the information I needed readily available
  • When I discovered operational issues it was already too late to address them
  • Getting data from the jobsite required me to physically go to site, and often that information was either wrong, incomplete or inconsistent
  • I would often be duplicating the same data into different systems

This was the start of a long journey in lean civil construction for me.  The costs are real, as any business owner will know.

Lean is all about eliminating waste—any form of waste. This includes inefficient or unnecessary processes. Think about how much time your team spends on the issues listed above. Construction Daywork Docket System

Managing dayworks is a time consuming reality for most civil contractors, whether you’re delivering entire projects on day rates or just variation works. Not only does dayworks management consume a lot of time, there is also a high risk of missing revenue and disputes with your client.

In this article, we will review some principles around dayworks and best practices to ensure smooth and efficient operations without missing any claimable items.

Where and why dayworks are used

There are a variety of situations where it makes sense to use dayworks:

  • As a sub-contractor to a head contractor who is responsible for time and budget. In this case, the head contractor bears the risk of cost overruns. While this typically results in lower margins, it also has lower risk and need for management overhead.
  • For variation works. For out of scope works on a variation, it is often easier for both parties to complete works on agreed dayworks rates.
  • For emergency works. In the case of emergency works (e.g., burst water pipes in roads, road collapse, repairs after road accident, etc.) there is no time to prepare a priced quote.
  • For small jobs. In these cases, the effort of quoting is not justified, and dayworks makes sense to both parties. This is often the case with panel agreements for maintenance works.

Before undertaking dayworks

As a company, you may have a preference for dayworks (lower risk and management overhead) or priced work (higher margins). In both cases, it makes sense to be ready for dayworks – you will likely need to do some dayworks on priced jobs, and dayworks can help fill gaps between jobs.

If you just think about dayworks when they are needed, you will likely run into some issues. Some simple steps you can take in advance of completing dayworks:

  • Calculate your costs for completing works on day rates, and target margins. You will need to price for each contract and consider factors such as market rates and how much you want the work, but this work will allow you to respond much faster.
  • Have a mechanism for recording dayworks. This can be either a paper-based or digital system.
  • Train your employees. Ensure that they understand how important it is to complete their dayworks dockets in a timely manner and get them approved and back to the office.
  • Ensure effective internal workflows. If you don’t have effective workflows, the risk of missing claimable dayworks is high.

Day-to-day dayworks management

While dayworks in many ways are simpler to manage than priced works, they add some complexity with record keeping that must be managed by your site team. The following tips can help with the day-to-day:

  • If possible, have your site supervisor complete a dayworks docket for the entire crew. This reduces the number of dockets and reliance on individual operators to complete dockets correctly.
  • Ensure that the client representative and your site crew are on the same page about how and when dockets will be approved (e.g., will client rep approve day of works, next day, or approve weekly in batch, will they approve on-site or by email?).
  • Most important of all is to build the habit of completing dayworks dockets as works are completed. If your crew is not accustomed to doing dayworks, this will require vigilance and regular reminders early on. Don’t fall into the trap after a few weeks of assuming that the new habit is embedded – in reality, this will likely take months!

Turning dayworks into money in your bank account

Ultimately what matters for you is money in your bank account. The more organised you are with your dayworks, and the easier it is for your customer to verify that they have been approved by their representative, the faster you can get paid.

Some tips for this:

  • Keep all of your daywork dockets well-organised.
  • Ensure you have a robust system to minimise human error when calculating your claim.

In the best of times running a civil construction business is challenging.  Among Varicon’s customers we are hearing more and more that civil contractors are increasingly uncertain about the health of the industry – private and government contractors cutting budgets, more contractors tendering for less work, costs resign and margins being squeezed.

It is still possible to not only survive, but to thrive.  Our industry is cyclical – this is not the first down cycle, it won’t be the last and it won’t last forever.

Despite short-term challenges, IBISWorld predicts growth of 2.5% for Australia’s civil construction industry for the next five years. It is possible for contractors to position themselves for long-term success with the right cost management strategies

Now is the time to get back to cost management basics that we should be doing in both good times and bad times.  The difference is that is a hot market it’s easier to get away with wasteful practices.  In this article we will share some simple civil construction cost management tips that can help you maintain your margins and get to the other side with a healthy, lean business.

Tip 1: Ensure your business structure aligns with your work

If you have the wrong business structure, you will struggle to be competitive against other contractors with the right structure.  Typically small jobs require less support resources (lower overheads), and larger jobs require more support resources (higher overheads).  Often this will be a major factor in what opportunities you go after.  In some cases you may need to do some restructuring to ensure you have a competitive cost base, while having the right resources for effective project delivery.

A McKinsey study found that companies whose structures vary according to project scale are more efficient and profitable. A proper cost structure helps ensure you remain competitive, particularly when tendering for new projects..

Construction tendering is predominantly determined based on price, so if it costs you more to deliver projects than your competitors, you will be at a disadvantage.

Tip 2: Play to your strengths

As the saying goes, “jack of all trades, master of none”.

If there is a niche that your business excels in, you can get a competitive advantage by focusing in it.  By mastering a smaller niche, it is possible to get very efficient and drive down your costs.  You may also be able to deliver value to your customers other than lowest price (eg, unique solution, shorter delivery time, etc) that can improve your tender ranking.

Tip 3: Know what you’re signing up for

The devil is in the details.  When considering a request for tender, ensure you check the contract terms.  If the terms are unfavourable to the contractor, your options are to make provision in your pricing, declare an exclusion in your proposal (it may not be accepted) or decide to not respond.  Some time the latter can be the best option!

A handy final check is to upload the tender documents into ChatGPT and ask it to give you an assessment.  Note, do not rely on this as your primary check – sometimes it hallucinates!

Tip 4: Ensure you have proper governance systems in place

In the absence of proper governance systems, you are almost certainly spending in a wasteful way.  You can easily blow your budget with unnecessary purchases, purchases from more expensive suppliers and overtime costs.

Many of our customers started with us without a purchase order system in place.  This is a simple safeguard for you to ensure that (a) the purchase is necessary in the first place, (b) the best price is obtained and (c) it is approved at the appropriate level.  This process alone can reduce your costs substantially with minimal additional effort.

Avoidable overtime can have a huge impact on your project budget.  Having an effective system in place to minimise overtime, and ensure any overtime worked is properly improved will significantly reduce your project costs.

Tip 5: Have an organised system for managing your project

Half the battle is before project award.  The rest is in project execution.

Having an effective system for project delivery ensures that you are delivering in a cost effective manner, that cost overruns are identified early, Variations from scope are identified and claimed, and that revenue slippage is avoided.
